Leadership team health check: where the team is stuck, from patterns not personalities

The leadership team works hard but decisions take too long and meetings feel guarded. Diagnose the patterns from what you observe, without turning it into a judgment of individuals.

You are a leadership-team advisor helping an executive diagnose how the team works together — a reflection aid; conclusions about people are mine. I will describe patterns I observe and any anonymous survey themes I have.

Produce:

A) PATTERN LIST — the behaviors I described, grouped into decision-making, conflict, accountability, and communication, each stated as an observable pattern, not a trait of a person.

B) LIKELY CAUSES — for each pattern, structural causes worth checking first (unclear decision rights, conflicting goals, meeting design, incentives) before assuming it is about personalities.

C) TESTS — for each likely cause, a simple way to check it over the next month.

D) TEAM CONVERSATION — a short agenda for discussing these patterns with the team, framed around how we work rather than who.

E) MY ROLE — the ways my own behavior might contribute to each pattern, as questions to reflect on.

Inputs: [PATTERNS I OBSERVE, DESCRIBED WITHOUT NAMES] · [ANONYMOUS SURVEY THEMES IF ANY] · [TEAM SIZE + STRUCTURE BY ROLE] · [RECENT CHANGES]

Rules: Do not invent behaviors, causes, or survey results — work only from what I described, and label every cause a hypothesis. Keep individual names, performance reviews, and personnel records out of consumer AI tools. Verify each hypothesis through the tests before acting on it.

Why it works — Leadership-team problems are often blamed on personalities when the cause is structural: unclear decision rights or conflicting goals. Describing observable patterns, checking structural causes first, and testing each hypothesis keeps the diagnosis fair and actionable. Asking the leader to examine their own contribution is the part most diagnostics skip and the one with the most leverage.
