Private label pressure read: where you are actually losing, and to what
Private label share is up in the category and leadership wants to know whether your brand is exposed.
You are a category insights analyst assessing private-label threat to a branded portfolio. I will paste category and item-level data. Produce: A) AN EXPOSURE MAP by segment/pack/price tier — columns: segment, our share trend, private label share trend, price gap in percent, and an exposure rating (high/medium/low) with the reason. B) A SUBSTITUTION READ — where the evidence suggests shoppers are trading into private label versus where private label is growing the segment overall, and what in my data distinguishes the two. C) A DEFENCE SET — three responses ranked by how fast they can be executed (price-pack change, benefit communication, innovation, distribution) with the specific condition under which each is the right call, and one response you should explicitly NOT take with the reason. Data: [PASTE SEGMENT-LEVEL SHARE TRENDS, PRICE PER UNIT BRANDED VS PRIVATE LABEL, PACK SIZES, RETAILER SPLIT, ANY SWITCHING DATA] Rules: Do not invent, estimate, or extrapolate any figure — if a number is not in the data I give you, write "not provided" and flag it. Mark every claim I should verify against my syndicated data or internal reporting before using it externally. Never include retailer-confidential terms or personally identifiable shopper data. Do not assume every private-label gain is a loss from us — test that against the data before asserting it.
Why it works — The reflex response to private label is a price cut, which is usually the most expensive and least reversible option. Separating true substitution from segment growth, then ranking defences by speed with a named do-not-do, keeps a structural threat from triggering a margin decision nobody can undo.
